bowls.</p><p>At first glance, it looked like preparation. Breakfast waiting to be served. Nothing more. But standing there, I realized that by the time the bowls were ready, every important decision had already been made.</p><p>How much food.<br>Which food.<br>Who needed more.<br>Who needed less.<br>Who was growing fastest.<br>Who had eaten particularly well the day before.<br>Who hadn&#8217;t.</p><p>None of those decisions felt remarkable.<br>I&#8217;ve made versions of them countless times.<br>That may be exactly why they interested me.<br>The feeding hadn&#8217;t started.<br>Yet the outcome was already taking shape.<br>Long before the first puppy arrived.<br>Long before anyone could see the result.</p><p>I kept looking at the bowls. Not because they were different. Because they weren&#8217;t identical. The differences weren&#8217;t random. Each reflected a judgment about what mattered. What should count. And what shouldn&#8217;t.</p><p>What would have happened if every bowl had been filled with exactly the same amount?<br>It would certainly have been simpler.<br>Perhaps it would even have looked fairer.<br>But the puppies were not identical.<br>So why should the bowls be?<br>That question stayed with me.</p><p>Over the past weeks, I have found myself returning to similar questions from different directions.<br>A pattern.<br>A position.<br>A photograph.<br>A staircase.<br>A structure.</p><p>Different observations.<br>Yet they seemed to circle around the same underlying questions.</p><p>How do we decide what deserves attention?<br>How do we decide what matters?<br>How do we decide what counts?</p><p>The difficult part is rarely the calculation.<br>The difficult part is deciding what should count.<br>Once that decision has been made, the numbers often feel straightforward.<br>The calculation comes afterwards.<br>The ratio comes afterwards.<br>The explanation comes afterwards.</p><p>But the most important choice has already happened.<br>Long before the spreadsheet.<br>Long before the policy.<br>Long before the discussion about whether an outcome is fair.</p><p>Perhaps that is why some disagreements feel impossible to resolve.</p><p>People debate the result. The process. The rules. The numbers.</p><p>Much less often do they discuss the assumptions that existed before all of them. was something about the scene that held my attention.<br>Not just Diva.<br>Not just the staircase.<br>The combination of both.</p><p>The steps seemed to emphasize something that was already there.<br>Her posture.<br>Her elegance.<br>The quiet certainty with which she occupied the space.<br>She wasn&#8217;t at the top.<br>She wasn&#8217;t at the bottom.</p><p>Yet somehow the position seemed to suit her completely.<br>That was the moment I reached for my phone.</p><p>It wasn&#8217;t the scene I was trying to keep. It was a thought that had formed while I was standing there.</p><p>I&#8217;ve seen Diva sitting in many places. In the garden. On a path. On the terrace. She always looks like herself. But this felt different.</p><p>The staircase did not change her character.<br>It did not change her presence.<br>It changed the context in which those qualities became visible.</p><p>That distinction stayed with me.</p><p>I&#8217;ve often heard discussions framed as a choice between people and systems. As though one must explain the other. Either the person. Or the structure. Either character. Or opportunity. But standing there, looking at Diva on the stairs, that didn&#8217;t feel right.</p><p>A different dog might have created a different impression. The same dog in a different place probably would have, too. Some combinations simply fit so naturally, that we stop noticing the interaction between them. After a while, what we are looking at begins to feel inevitable. As though the position explains the individual. Or the individual explains the position.</p><p>But the staircase was not irrelevant.<br>It shaped what I saw.<br>Not by changing Diva.<br>But by influencing what became visible.</p><p>Perhaps structures often work in a similar way.<br>They do not create every quality we notice.<br>But they influence which qualities stand out.<br>Which ones attract attention.<br>And which remain quietly in the background.</p><p>Over time, the resulting patterns can begin to feel completely natural.<br>As though they emerged entirely from the individuals involved.<br>As though the structure had little to do with them.</p><p>Yet the staircase was there from the beginning.<br>Long before I noticed it.<br>Long before I took the photograph.<br>Long before I started wondering why the scene felt different.</p><p>When certain patterns keep appearing, we usually look at the people. inside.<br>Others are still outside.<br>One evening, I took this photograph while waiting for the last few to come in.</p><p>Later, I noticed my own shadow in the frame and I found myself wondering:<br>What do other people see first?<br>The chickens, perhaps. Or the wire fence. The nesting pots.<br>The shadow. The dirt on the ground. The limited space. The warm evening light.</p><p>The same picture.<br>Different starting points.</p><p>I realized I wasn&#8217;t entirely sure what I had seen first myself.<br>The chickens were the reason I took the photograph.<br>But the longer I looked at it, the more other things seemed to step forward.<br>The fence. The shadow. The empty spaces between the birds.</p><p>Nothing in the picture had changed.<br>Only my attention had.</p><p><span>Does the same thing happen in conversations?<br></span>Not just with photographs but with almost everything?</p><p>I started wondering whether disagreement begins where we often think it does. We talk a lot about interpretation. About different conclusions. Different meanings. But perhaps something else happens first. y2="14"></line></svg></button></div></div></div></a></figure></div><p>A few weeks ago, one of our Weimaraner puppies fell asleep on a staircase.</p><p>She was not at the top, and not at the bottom, but on one of the lower steps, curled into herself as if that particular piece of stone had simply become the right place to be.</p><p>Above her were several more levels. Below her, only one.</p><p>It is a staircase I know well. Stone steps built into a hillside, uneven in places, familiar from daily use. I go over those steps several times a day, up and down, usually without paying much attention to them.</p><p>That evening, I stopped.<br>At first, because of the puppy.<br>Then because of the staircase around her.</p><p>There was nothing dramatic about the scene. She was sleeping. The stones were where they always are. The light was ordinary, the kind that does not announce itself as special until afterwards.</p><p>Still, something about it made me take a photograph.</p><p>Only later, looking at the image again, did I realise what had stayed with me.</p><p>It was not only the puppy.<br>Somehow, she had made me notice the staircase.</p><p>Most of the time, we look at where people end up. We notice the title, the position, the room someone enters, the level someone reaches. We notice who becomes visible, who is recognised, who is said to have arrived.</p><p>The destination is easier to talk about because it is easier to see.<br>The path usually slips out of view.</p><p>Most days, staircases are simply part of getting from one place to another. They do not pull or push; they offer a sequence. One level leads to another, and another, until the whole arrangement begins to feel natural, almost inevitable, as if height had always been organised in exactly this way.</p><p>Standing there, I found myself paying less attention to where the staircase ended and more to everything in between: the step she had chosen, the ones above her, the one below, and the uneven distance from one level to the next.</p><p>Most things that shape our lives do not happen all at once. They accumulate in small moments, often too ordinary to be remembered later.</p><p>It may begin with a conversation, or a recommendation made almost in passing. An opportunity appears at exactly the right moment. Someone is given another chance. The same behaviour is interpreted differently depending on who displays it.</p><p>None of these moments feels decisive on their own. </p><p>Only later, when someone has arrived somewhere, or has not, do we start speaking as if the outcome explains itself.</p><p>But perhaps outcomes only look clear because we meet them at the end.</p><p>What happened before is usually less visible.</p><p>That may be why I have become less interested in ceilings.</p><p>A ceiling describes a moment.<br>A staircase describes a sequence.</p><p>The ceiling only becomes visible when someone eventually reaches it. The staircase has been shaping the journey long before that moment arrives.</p><p>By the next morning, the puppy had moved on.</p><p>The staircase was still chickens to feed, plants that need water, weeds that somehow grow faster than everything else, and usually at least one dog convinced it should be helping.</p><p>That morning, however, the water caught my attention.</p><p>It was unusually still.</p><p>So still that the old stone wall looked straighter in the reflection than it does in reality.</p><p>The trees seemed taller.</p><p>The sky looked cleaner.</p><p>For a moment, the reflection felt more convincing than the things themselves.</p><p>Then a fish surfaced.</p><p>Not dramatically.</p><p>Just enough to touch the surface.</p><p>A small circle moved across the water.</p><p>The wall bent.</p><p>The trees wavered.</p><p>The sky broke apart.</p><p>A few seconds later, everything looked normal again.</p><p>The wall was exactly where it had been before.</p><p>The trees too.</p><p>The sky hadn't gone anywhere.</p><p>Only the reflection had changed.</p><p>I stood there longer than I had planned.</p><p>Perhaps because the fish had not changed reality.</p><p>It had only revealed how much the reflection depended on perfect conditions.</p><p>That thought stayed with me throughout the day.</p><p>We spend a surprising amount of time looking at reflections.</p><p>Reports.</p><p>Rankings.</p><p>Dashboards.</p><p>Awards.</p><p>Sometimes we become so focused on what they show that we forget to ask what produced them.</p><p>A pay gap is visible.</p><p>The decisions behind it are not.</p><p>A career can look inevitable.</p><p>The opportunities behind it rarely do.</p><p>A flourishing garden looks effortless.</p><p>Anyone who has spent time in one knows otherwise.</p><p>The watering.</p><p>The pruning.</p><p>The plants that never made it.</p><p>The things that had to change before something else could grow.</p><p>Very little happens by accident.</p><p>Not in a pond.</p><p>Not in a garden.</p><p>Not in an organisation.</p><p>The real question is not whether a reflection looks convincing.</p><p>The real question is is usually treated as a technical issue.</p><p>We discuss data, benchmarks, salary ranges, and closing gaps.</p><p>On paper, it is a question of numbers.</p><p>But outside the spreadsheet, money behaves differently.</p><p>It shapes how people position themselves.</p><p>It creates distance&#8212;often without being named.</p><p>Two people can sit in the same room,</p><p>with access to the same information,</p><p>and not be in the same place.</p><p>What appears to be a technical decision</p><p>begins to influence relationships.</p><p>Not visibly.</p><p>Not immediately.</p><p>But consistently.</p><p>This is where the conversation often stops.</p><p>The data is there.</p><p>The gaps are defined.</p><p>From that point on,</p><p>the expectation is that adjustment will follow.</p><p>But experience inside organizations suggests something else.</p><p>Money is rarely just a number.</p><p>It functions as a signal.</p><p>It reflects how decisions are made&#8212;</p><p>and how they are explained,</p><p>or left unexplained.</p><p>This is the point at which power emerges.</p><p>Not as formal structure.</p><p>Not as hierarchy on an org chart.</p><p>But as the ability</p><p>to define what is considered fair,</p><p>and what remains unquestioned.</p><p>Here, the complexity increases.</p><p>Because fairness is not only about outcomes.</p><p>It is about how those outcomes come into place.</p><p>What is known.</p><p>What is justified.</p><p>And who is expected to accept it.</p><p>This is why pay transparency alone</p><p>does not resolve the tension.</p><p>Transparency makes differences visible.</p><p>It does not automatically</p><p>make them understandable.</p><p>And without a shared logic,</p><p>visibility does not lead to trust.</p><p>It often leads to interpretation.</p><p>This is the shift many organizations underestimate.</p><p>They move from controlling numbers</p><p>to being confronted with perception.</p><p>And perception does not follow spreadsheets.</p><p>It follows consistency, explanation,</p><p>and the alignment</p><p>between what is decided</p><p>and what can be understood.</p><p>This is where money, power,</p><p>and something else intersect.</p><p>What is often described as culture,</p><p>or trust,</p><p>or engagement</p><p>has a simpler core.</p><p>It is about whether people recognize</p><p>the decisions that affect them</p><p>as coherent.</p><p>Not necessarily as equal.</p><p>Not necessarily as favorable.</p><p>But as understandable.</p><p>And this
